
Manufacturers are moving AI out of the pilot lab and into operations. That's the good news. The hard part — integration, compliance, and change control — is just getting started.
A new survey from Rootstock Software puts a number on something we've been watching for a while: manufacturers are done dabbling. Predictive AI adoption jumped 12 percentage points to 48%. Interest in AI for supply chain planning is up 19 points. Process optimization, up 11. Ninety-four percent of respondents say they're using some form of AI.
Those are real numbers. And they represent a real shift.
But here's what the survey doesn't capture: the gap between "using AI" and "having AI that holds up in production." That gap is where mid-market manufacturers are about to lose a lot of time and money.
Seventy-three percent of respondents believe they're at or ahead of their peers in AI maturity. That's a confidence number, not a capability number.
We've walked into enough manufacturing operations to know what "ahead of peers" often looks like in practice: a predictive maintenance tool that nobody trusts because it fires alerts inconsistently, a demand planning model that gets overridden manually every quarter, or a dashboarding layer that ops managers have quietly stopped using because it doesn't connect to how they actually run the floor.
Pilots look good because the conditions are controlled. Operations are not controlled. That's the whole point.
The manufacturers who are actually ahead aren't the ones who adopted AI fastest. They're the ones who built the integration layer first — who made sure their AI outputs connect to how decisions actually get made, and who designed for the compliance and change control requirements that govern their environment.
For mid-market companies — especially those operating in regulated environments or managing complex supplier relationships — the friction points are predictable:
Data is messier than anyone admits. AI for supply chain planning sounds great until you realize your ERP data has three years of pandemic-era anomalies baked in, your contract manufacturers are still sending spreadsheets, and your demand signals are coming from six different systems that don't talk to each other.
Change control takes longer than the pilot cycle. In regulated manufacturing — medical devices, food and beverage with safety requirements, aerospace — you can't just deploy a new decision-support tool and move on. Validation, documentation, and change control are not optional. If your AI implementation didn't account for that timeline, it's going to stall.
Ops managers didn't ask for this. The people closest to the production floor are often the last ones consulted when AI tools get selected. Then leadership wonders why adoption is low. This isn't a technology problem. It's a workflow design problem.
Integration is the actual project. The AI model is usually the easy part. Connecting it to your ERP, your MES, your quality system, and the actual human decision points in your process — that's where projects drag and budgets blow up.
The manufacturers getting real ROI from AI right now are focused on a specific category of use cases: high-frequency, data-rich, operationally consequential decisions where the cost of a bad call is measurable.
Predictive quality alerts. Dynamic inventory reorder triggers. Supplier lead time exception flagging. Shift-level throughput forecasting.
These aren't glamorous. They're not the AI use cases that make it into a press release. But they're the ones where you can close the loop — where you can trace an AI output to an operational decision to a measurable outcome — and where you can build the audit trail that a quality team or a regulator can actually follow.
That's the standard worth aiming for. Not "we have AI." But "we can show you exactly what the AI recommended, what action was taken, and what happened."
If you're a mid-market manufacturer staring at a portfolio of pilots that haven't scaled, here's a practical starting point:
1. Map the decision, not the data. Start with a specific operational decision that happens at high frequency — daily or weekly. Who makes it? What information do they use? What goes wrong when they get it wrong? Build the AI workflow around that decision, not around the data you happen to have.
2. Treat integration as the work, not the afterthought. Before you buy or build anything, get a clear picture of the systems your AI output needs to connect to, and who owns each of them. If you need IT, quality, and operations all aligned before deployment, build that into your timeline from day one.
3. Design your audit trail before you design your model. In any regulated environment, you need to be able to answer: what did the system recommend, when, based on what inputs, and what did the human do with it? If you can't answer those questions, you're not ready for production.
4. Pick one use case and finish it. Not five. One. Get it into production, get the ops team using it consistently, and document what it actually delivers. That case study is worth more than any pilot deck.
The manufacturers who are going to look back at 2026 as a turning point aren't the ones who added the most AI tools. They're the ones who built the fewest workflows that actually stuck.
That's a different discipline. And it's the one that matters now.
